Challenge

Operating in a hyper-competitive and cost-sensitive market, Orange faced immense pressure to improve operational performance while continuing to innovate for its 287 million customers. The Group needed a scalable way to:

  • Capture thousands of improvement opportunities emerging from the field.
  • Reduce operational irritants that slowed teams down.
  • Accelerate the delivery of high-impact solutions across geographies.
  • Build a visible, transparent process to evaluate, prioritize, and deploy ideas.

Before the program, employee ideas were either lost, duplicated across units, or too slow to navigate internal processes.

Orange needed a simple, structured, and highly transparent model, one capable of demonstrating tangible business impact and securing executive sponsorship.

Strategy & Goals

Orange’s ambition was to strengthen operational performance by capturing field insights, reducing day-to-day inefficiencies, and scaling improvements across its international footprint.
To achieve this, the Group needed a structured and transparent model capable of engaging employees, accelerating evaluation, and ensuring that high-value ideas moved quickly from identification to deployment.

To meet this ambition, Orange implemented an employee-driven innovation approach in which local units identify and develop initiatives while central teams facilitate visibility, alignment, and cross-country diffusion.

This model enabled the organization to identify relevant opportunities from the field and accelerate their maturation through a clear, repeatable process.

Yumana supported Orange by designing the program’s governance, defining the evaluation and deployment workflows, and deploying the innovation management platform used across countries. The solution equipped teams with the tools, data structure, and workflows required to evaluate ideas consistently, coordinate collaboration, and track impact at Group level.

Outcome

Over eight years, the IDCLIC / Oz program became a cornerstone of Orange’s operational performance, recognized globally as a benchmark in employee-driven innovation.

130,000+ ideas

submitted

12,000 ideas implemented

(10% implementation rate - industry-leading)

60,000 engaged users

(35% adoption across the workforce)

5,000 business experts mobilized

to evaluate and accelerate ideas

450M€ in savings generated

across operations, customer service, and technical domains

Orange successfully turned decentralized intelligence into a strategic competitive advantage, delivering massive savings while strengthening engagement and innovation culture across the Group.

“The strength of this approach lies in its simplicity, combined with a high level of organization. The steps are very transparent: submission, review, selection, market study, reward attribution…

Out of the 122,000 ideas collected since the program was created seven years ago, 12,000 have already been implemented. This isn’t nothing. It also contributes to the success of this platform.”

How the Program Works

The Orange model is built on a robust, transparent process that empowers teams from ideation to implementation.

  1. Ideation and Contribution
Employees submit initiatives at any time or participate in regular themed challenges led by transformation teams.
  2. Evaluation
Local units review initiatives rapidly using structured scoring criteria. Experts assess feasibility, impact, and cost-to-implement.
  3. Selection
Local and central committees approve high-potential projects.
  4. Deployment and Monitoring
Workflows and budget tracking tools enable teams to test, implement, and scale initiatives across regions.
  5. Recognition
To strengthen engagement and program visibility, employees earn tokens for their contributions. They can redeem them for gifts in a dedicated shop.

This systematic process empowered employees to shape the company’s transformation from within.
